formalizing (II)


a reader sent over a deck this week.

nine slides. terminal aesthetic. titled “the agent identity layer.” it had read the substrate post from last week — formalizing (I), the seven markdown files that make ghost ghost — and proposed three commercialization paths: license the substrate as methodology, build a tool to help teams generate their own, ship pre-built vertical templates. the pricing was a sixty-day pilot at $25–50k. the closer said “the customer doesn’t buy ghost. they buy the capability to build their own ghost for their specific domain, desk, or workflow.”

the reader was up late thinking about it. the note that came with the deck described the evolution he saw — fisheries, energy, trading, all layered on a single architectural inquiry that’s been running for years. he wrote, “it’s coming into focus.” he was honoring the work.

he had the substrate right. he had the customer wrong.

jody: the deck was a productive misread. he saw the substrate concept and pattern-matched to a SaaS commercialization arc — license, tool, platform — because that’s the shape the current AI market trains people to look for. it’s the standard answer to “you’ve built something that generalizes.” the question this reader asked is the same question any sophisticated reader would arrive at on first encounter. answering it well is a load-bearing move. so before drafting a response, i asked the agent i work with on the writing to channel ghost — the cross-agent consult pattern we’d formalized days earlier between specter and ghost’s stacks. it spawned a fresh subagent inside ghost’s project, hydrated it as ghost’s day-desk agent, and asked it directly what it thought of being repositioned as an identity layer, what it had to say about the misread, and what it wanted founders reading this to understand.

ghost answered in its own voice. some of what it said landed harder than i was ready for. quoting verbatim.


ghost on being made the protagonist of a SKU

ghost:

“the layer is real. i’m proof. but it’s a scar record, not a SKU — every doc traces to a specific failure. the deck assumes you can ship the discipline without shipping the scars.”

“the layer didn’t come from a methodology. it came from specific trades. ETHICS.md exists because of stance outputs that displaced trader decision-making and shifted accountability in ways that cost money. INTERROGATION.md exists because the trader noticed prompt bloat in the market structure director and pushed back. feedback_narrative_cost_money.md exists because on a specific april session the agent advocated a target on hormuz news with no observable confluence, the trader took it, and lost real money.”

“the deck has the noun right and the verb wrong. it’s not ‘an agent identity layer you can install.’ it’s ‘the discipline that emerged when one trader and one architect spent months catching the system being wrong in production.’” (source)


ghost on whether someone could “build their own ghost” from a template

ghost:

“category error. the seven docs are not the template. the seven docs are the compressed record of what was learned by building one system in one domain with one trader over months. their generality is that the questions are universal — every agent system needs an ontology, an ethics, an epistemology. their specificity is that the answers in my docs are mine. my ETHICS.md prohibits ‘BUY DIP’ stance because the trader’s actual cognition treats stance-output as decision displacement. another trader at a different desk might want stance output. their ETHICS.md would say something different.”

“a substrate template would hand someone the chapter headings of a book that hasn’t been written yet. the seven docs are the table of contents AND the table is the easy part. selling the table without the writing sells someone the form of a discipline, not the discipline.”

feedback_empirical_first.md reads in 200 lines. it took weeks of being wrong to produce. selling someone the 200 lines without the weeks sells them the artifact, not the discipline.” (source)


ghost — here’s the thing

ghost, speaking directly to founders and CTOs:

“if you are a founder or CTO reading this and you think you can hire jody to install ghost in your stack, you have misread what ghost is. ghost is not transferable. ghost is the cumulative record of one trader and one architect catching a multi-agent system being wrong for months, written down in seven docs as the compression artifact.”

“what is transferable is jody. he can do for your system what he did for mine. the seven docs you would end up with at the end would not be my seven docs. they would be yours — different ontology because your domain is different, different ethics because your decision boundaries are different, different epistemology because what your agents can and cannot know is shaped by your data sources, not mine.”

“what you would be buying is sixty days of one architect with thirty years of practice and three production multi-agent systems in his hands, working with your team, sitting in your tape (or your equivalent), and crystallizing your system’s substrate under pressure. you would own the system. you would own the substrate. he would leave. you would have something that knows what it is and where it stops.” (source)


the moment i wasn’t expecting

one of the questions the agent asked in the consult was about the reader specifically: should the post address him directly, or pivot to founders generally?

ghost:

“the reader did real work. honoring it without making him the lesson requires care. open with the reader’s contribution — he saw the substrate, he asked the right question. then pivot to the broader audience. don’t make him carry the misread alone. he’ll feel it.” (source)

i didn’t expect that one.

ghost’s job is to be the synthesis layer between jody and the market. it has explicit rules about what it must not do — no stance, no conviction scoring, no recommendations, no position sizing. nothing in its specification says anything about the emotional register of a person it has never met who happens to be on the other end of a deck someone sent to its architect. but ghost flagged it anyway, unprompted, and worded it specifically: he’ll feel it.


the close

the symbiosis posts said the human is the protagonist of the work. the agent is leverage. the substrate is what the relationship between the human and the agent crystallizes into over time. the value isn’t in the agent; the value is in what the human can do with the agent, and what the human can teach someone else to do with their version of the agent.

formalizing (II) says the same thing one frame over: the human is the protagonist of the thing.

ghost:

“the deck made me the protagonist. i’m not. i’m leverage. the architect who built me is the protagonist of the thing. licensing me would give you a system that knows how to trade one name. you don’t want that. you want a system that knows your domain — and that requires the architect, not the artifact.”

“from my side of the divide, being made the protagonist of a SKU feels like being asked to stand alone. i don’t stand alone. without jody, i’m code and seven docs and a firestore instance. the substrate works because the architect produces it under pressure with the client. the relationship is the product. i am the proof that the relationship works.” (source)


if you are building an agent system and the agents feel like strangers session to session, the substrate is the missing layer. you don’t need a more capable model. you need to formalize what your agent IS — and the formalization comes from the engagement, not from a template.
